You build the company. I build the operation.

I step in as your fractional COO and install the systems, accountability, and culture your company runs on, so the business stops depending on you being in the middle of everything.

The problem I solve

When you are the bottleneck, the business can only grow as fast as you can.

Every decision routes through you. The operation lives in your head and your chat history. You are in every meeting. I take that off your plate and turn it into something that runs without you.

Out of your head, into a system

If it only works because you remember it, it does not work yet. I move the operation into systems anyone can follow.

Accountability with humanity

Clear ownership and real follow-through, without burning the team down to get it. Culture is part of the operation, not a reward for it.

Outcomes, not hours

You buy a result and the reliability behind it, on a flat monthly retainer. Not a timesheet, not a body in a seat.

How I work

A clear path from chaos to an operation that holds.

Four steps, designed to end with the business running without me in the middle of it.

Step 01

Discovery

I map how your operation really runs: systems, team, bottlenecks, and every place the business lives only in someone's head.

Step 02

Build

I install the systems, owners, and SOPs that take the operation off your plate, prioritizing the few that move the most.

Step 03

Run

I hold the team accountable to outcomes and keep the operation moving, week to week, with clear ownership and follow-through.

Step 04

Hand off

The operation runs without me. I scale back to oversight, or step out, leaving it documented, owned, and built to last.

What I take off your plate

The operation, owned end to end.

Whatever the messy growth has left tangled, I have the experience to untangle it and keep it running.

  • Systems & SOPs

Documented processes the team can follow without you.

  • Team accountability & KPIs

Clear owners, real follow-through, and metrics that mean something.

  • Project & delivery management

Work that ships on time, with nothing falling through the cracks.

  • Hiring & onboarding

A repeatable way to bring the right people in and get them productive.

  • Tools & access

The right platforms, set up properly, with access that never blocks the team.

  • Meeting & comms structure

Fewer meetings, clearer channels, decisions that get recorded.

  • Bottleneck removal

Finding where work gets stuck and clearing it for good.

  • Culture & team health

A team that stays motivated, because a burned-out team ships nothing.

Meet Paula

The right hand your company runs on.

I am Paula Gil Ortiz, a fractional COO and chief of staff for founders. [Add a line or two on your background — placeholder].

I work with founders in the United States and the teams who build for them across Latin America, fluent in both worlds and at home in both.

I work the way a cairn is built. I leave the path marked, so your team can walk it without me.

Answers

Common questions.

What does a fractional COO actually do?

I run the operational side of your business part-time: systems, processes, team accountability, project delivery, and culture. The senior operating partner most founders cannot yet justify hiring full-time, at a fraction of the cost.

How do you charge?

A flat monthly retainer tied to a defined scope and outcomes, not an hourly rate. You get a predictable cost, and I stay focused on results instead of the clock.

How much of your time do I get?

As much as the outcomes require, on a flexible schedule rather than a fixed nine-to-five. If you need live coverage during specific hours, I can bring in a managed junior so the work is covered without my time being the constraint.

Do you work with remote and Latin American teams?

Yes. I am fully bilingual and built for exactly this: bridging US founders and their teams across Latin America, with no translation gap between the two.

How do we start?

With a discovery of how your operation runs today. From there I bring you a clear plan and a proposal scoped to the few things that will move the most.
